Patience, young grasshopper. To harden leather, simply dip it in hot (but not quite boiling) water (you should see the little bubbles forming at the bottom of the pan if you're using non-purified water). Leave it in for a few seconds, allowing the water to seep throughout the leather, then take it out and stretch/form it if you wish. Keep in mind the water hardening the leather will case it to thicken up slightly, but also shrink.
